Every engagement runs in four phases, and the phases are short on purpose. Phase one is an audit week. Phase two is a two-week build. The first feature ships behind a feature flag, available to a small percent of your users, with usage events flowing into your analytics from day one. None of these are guaranteed. They are the planning targets we use to scope work, and we report against them honestly. If a feature is not on track to its target by the end of phase three, we say so and we either fix it or kill it.
Common anti-patterns to avoid
The mistakes that show up most often in SaaS AI projects are predictable, and avoidable if you name them up front.
- Shipping a "ChatGPT-but-for-X" wrapper. If your AI feature has no privileged data, no privileged actions, and no workflow integration, your users will eventually replace it with the underlying model directly. Defensibility comes from your data and your product, not from the chat interface.
- Leaking tenant data through shared prompts. Few-shot examples, cached embeddings, and "global" memory features are the usual culprits. Treat the tenant boundary as a hard rule the prompt assembler enforces, not a convention you trust the engineer to follow.
- No evaluation harness. Without a held-out test set and a scoring rubric, you cannot tell whether a prompt change made things better or worse. Teams without a harness spend most of their AI budget on regression hunts.
- Retraining or swapping models without versioning. Model versions, prompt versions, and retrieval index versions all need to be pinned and logged with every output. Otherwise an upstream change silently moves your behaviour and you find out in a support ticket.
- Not measuring whether the AI drove retention. Usage of an AI feature is not the same as impact. The only number that matters is whether users who saw the feature retained, expanded, or activated at a higher rate than the cohort that did not.
